If you are unsatisfied with the quality of the ideas and suggestions you receivein problem-solving sessions, change your approach.

Next Time, take these steps: • Announce the meeting well in advance. Ask people to come armed withideas. Groups generally are better at evaluating ideas than at generatingthem. Outline the problem or opportunity so that people can think throughideas before the group meets.• Open with a round robin. Go around the room inviting input. Write sugges-tions on a flip chart or white board. Ask people to withhold criticism or com-ments, so people feel free to speak without fear of being shot down.• Encourage people to speak to the group. If someone wants to question an idea, that person should address the group, not the person who suggested the idea. Otherwise, the contributor could feel ganged up on or compelled by peer pres-sure to cede the point.• Set the example. Step up to suggest ideas when your turn comes. When others comment on your idea, do not rushin to defend it. If the idea is good, you will not be the only one to recognize its worth. And you don’t want to be surroundedby a group of “yes men” who agree with you only because you are the boss.

Ask for performance feedback fromyour peers or from employees, bosses, customers and others andyou are sure to hear some thingsthat will surprise you. You cannotact on everything they suggest. Sohow do you decide which opinionsmatter most?Evaluate input and decide what toact on by answering the followingquestions:

• “In what performance areas did Iscore highest and lowest?”• “Do I share the respondents’opinions about my professionalstrengths and weaknesses?”• “Where does the feedback varymost dramatically from my self-as-sessment?”• “Does the feedback indicatemajor trouble spots that requireimmediate attention?” • “What changes can I make thatwill provide the biggest payoffover the next year?”• “What changes would give themost satisfaction if I made them?”

BOOKReview

The recession may have ended officially but your organization still may be feeling thepinch. Keep your staffers morale high, with these attitude-enhancing tips:

• Stay positive. If they sense that you are afraid or uncertain, they will feel the same.• Move out. Schedule visits to customers’ locations. Encourage staffers to call themon the phone and listen to their problems and ideas. Create channels for employeesto pass along what they hear, and look for ideas you can use to jump-start yoursales.• Set realistic goals. Consistently missed goals damage morale. If employees fallshort despite their best efforts, consider lowering the bar for now.

You will stay more firmly in control ofyour emotions, your team and yourschedule if you change managementstyle from reactionary to responsive. What’s the difference? Reactingmeans jumping in before you havethought through the situation. Re-sponding means waiting until youhave taken in the situation andformed a plan.Take these steps to start responding:

• Remember the big picture. Do notoverlook your overall goals and ob-jectives. Consider how the currentsituation fits into the big picture andyou will find it easier to respond ap-propriately.• Put it in context. What is happen-ing on your team and throughoutyour organization? Make sure thatyour next step benefits you, the or-ganization and everyone evolved.• Don’t favor emotion over logic. Butdon’t focus on logic alone, either. The best decisions come from ablend of gut reaction and facts. Bal-ance your immediate visceral re-sponse with the information youneed to fill in critical blanks.• Recognize choices. When youreact immediately you often don’trealize that you have more than onegood option. If you take time to an-alyze the situation, you will realizethat you always have choices. Con-sider them - and their likely conse-quences-before you act.

You can improve your one-on-one relationships withevery staff member. Put these suggestions to use:

• Appreciate others’ depth. You may find it easyto pigeonhole them as “staffers” or “subordinates.”However, they have many roles, including someyou may know nothing about, such as parent, vol-unteer, caregiver and the like. None of those rolescan excuse on-the-job irritability or distractions, butsometimes they explain them. When others do notbehave as you think they should ,ask about thereason instead of silently giving up on the relation-ship. Occasionally inform others about your multi-ple roles, too, so they can appreciate your depthin turn.• Don’t talk down to them. When a team memberapproaches you to explain a problem with a proj-ect, it’s easy to respond in a way that soundsharsh: “Things look bad. I can’t believe you let thishappen. Why weren’t you paying attention?” Youmay hear a denial or an excuse in response. Butthe conversation does not have to go that way.Two angry or defensive people cannot expect tohave a productive conversation. Deal with any im-mediate decisions, and then cool down before youdiscus the matter further.

As clichéd as It may seem, New Year’s celebrationstrigger in many people a sincere urge for self-im-provement. Harness the idealistic good intentionsthat suffuse your workforce, by showing your teamhow to turn their optimistic resolutions into reality.Take the following steps to make progress on per-sonal- as well as professional goals.

• Make a decision. The first thing you must do is toidentify your target and take aim. What do you reallywant? Refine your goals until you home in on some-thing worth pursuing.Note: New Year’s resolutions typically begin with thephrase “I will ______.” However, they often lack the“how” and “when” that drive a successful goal’s“what”. The classic example is “I will lose weight thisyear.” Refine that goal or any other by quantifyingthe goal and adding both a deadline and a strategy.Example: “ I will lose 20 pounds in 12 months by ex-ercising 30 minutes a day and limiting my calorie in-take to 1,200 per day.”• Make a plan. You have as many as 12 months tomeet your goal for 2011, so why rush? Instead of a“ready, fire, aim” approach; specify what you are

going to do and how you will do it. Map out a planon paper. Focus on the details, identifying incremen-tal steps that will move you closer to your target.• Find a coach. Who can assist you along the way?Think about who can provide resources, a helpinghand or simply sage advice. Although you want tosurround yourself with positive people, look also forthose who are honest enough to share constructivecriticism that you may not want to hear.• Start and stop. Done wait for the “perfect” time tobegin- dive in and take one of the first steps youidentified when you solidified your goal. Then pauseto evaluate your progress. Each day, week ormonth, depending on the size of the goal and yourregular progress, review and adjust your plan. Seekfeedback, even if you hear the unwelcome newsthat you need to make changes to boost yourchance of succeeding.

-Adapted from “How to take Aim Accomplish

Goals & Resolutions.” Cris Aguilar,

www.ehow.com

Turn Good Intentions Reality

You can improve your team’s performance simply byfocusing staffers on their group goals. Discuss thosegoals and then ask staffers to begin submitting weeklyupdates describing what they have done to supportthose goals. Each report should be no more than halfa page, submitted to you in paper form or electroni-cally, as you prefer. Using bullets, staffers should iden-tify actions taken only in the past work-week. Here aresome examples:

• Things I did that made money for the organizationthis week.• How I saved the organization money this week.• What I did this week to improve our on-the-job safety.• What steps I took to deliver exceptional service this week.

Of course, you willneed to tailor the ex-amples to fit yourteam’s goals.

Remember, too, that the categories may be differentfor different team members. If you are not sure whateach staffer’s statues report should cover, ask eachperson to list three critical areas of contribution. Usethat list as the basis for that person’s report.
